The challenge

A boutique global brand strategy consultancy works from a four-lens discovery framework its strategists apply to every engagement, and its own leads put that research at 70 percent of the work on a project. The firm is expert-led with no junior research bench, so discovery sets the ceiling on how much work it can carry.

The solution

FifthRow encoded the firm's own methodology as running systems. A brief goes in; source-traced discovery research, positioning territories, messaging systems and standing market monitors come out, each saved as a reusable template in the firm's own catalogue and run again on the next engagement of the same shape. Given only a live engagement's brief and no guidance, that discovery engine returned the same lead territory the firm's strategists had already built by hand and presented to their client.

01 — DISCOVERY RESEARCH ENGINE

The four-lens read that opens every engagement is the firm's most valuable asset and its heaviest cost. It now runs as a single system, and it was checked the hard way: given a brief for an engagement the firm's strategists had already worked by hand, it returned the same lead territory they had taken to the client, in 48 minutes and without guidance.

Core Activities

  • Encoded each lens as its own set of specialist agents: category economics and demand, consumer motivation, behaviour and voice, cultural semiotics and lexicon, competitor positioning and expression
  • Split every lens into a standalone system as well as one combined pass, so a strategist enters the method wherever the project actually starts
  • Built it external-first, so a system runs on an engagement that begins with nothing and layers in the firm's own material when it exists
  • Ran a light version for fast orientation ahead of a pitch and a deep version for full discovery, off the same framework
  • Reused it across successive engagements in consumer, healthcare and financial services rather than rebuilding per client

The Results

A source-traced read across all four lenses, available in under an hour, to the same standard on every engagement. Strategists start from an evidence base rather than from a blank brief, and the phase that consumed most of a project's effort now runs on demand.

02 — POSITIONING & TERRITORY DEVELOPMENT

Discovery is only useful if it converges. The firm's route from research to a positioning territory is encoded as a chain of separate systems with a human decision point between each one, because direction-setting is where its strategists earn their fee.

Core Activities

  • Turned the immersion and knowledge audit, insight triangulation and territory generation into reviewable stages, not one autonomous run
  • Kept a strategist between every stage, so each hands back an evidenced draft rather than a finished answer
  • Stress-tested candidate territories against the market and against each other before any of them reached a client
  • Built stimulus kits and simulated audience interviews so a territory can be pressure-tested ahead of live research
  • Fed the firm's own briefing materials, transcripts and quantitative data in as context where a project already had them

The Results

A positioning route the firm can run to a consistent standard, with the judgement calls left where its own people make them. Territories arrive stress-tested and evidenced rather than argued from experience alone.

03 — EXPERIENCE STRATEGY & FORESIGHT

Two more of the firm's service pillars now run the same way: mapping an end-to-end customer experience, and building forward scenarios for a client facing a decade-long question.

Core Activities

  • Encoded experience mapping as discovery, journey construction, friction and edge cases, then synthesis, each stage reviewable
  • Ran a competitive and analogous experience scan alongside it, so a journey is read against comparable ones rather than in isolation
  • Built the foresight route the firm's own leadership specified: context and drivers, key shifts, scenarios, then a strategic agenda
  • Split the foresight system in two, so a strategist shapes the discovery material before the system moves to shifts and agenda

The Results

Experience and foresight work that arrives as an evidenced draft inside hours, with the firm's own structure and sequence preserved. A decade-horizon scenario study runs in an afternoon instead of occupying a team for weeks.

04 — BRAND MESSAGING SYSTEMS

Once a brand platform exists, the work downstream of it is repeatable: voice, messaging architecture, proof and storytelling. The firm's approach to it is now one system that takes an existing platform as its input.

Core Activities

  • Took the firm's own positioning and segmentation documents in as the starting context, rather than researching from scratch
  • Generated the voice and tone system, messaging architecture and audience messaging by funnel stage in one pass
  • Pulled proof points and storytelling themes against each message, evidenced rather than asserted
  • A quality review is part of the system by default, before a strategist sees it
  • Ran the same framework across three separate client brands inside two days

The Results

A messaging system produced from a brand platform in hours, in the firm's own format, with the proof attached to each claim. The same framework runs on the next brand without being rebuilt.

3 client brands

messaged from one encoded framework
05 — STANDING CLIENT & MARKET MONITORING

A strategy delivered is a strategy that stops being watched. Standing monitors now track the firm's clients and its target accounts every week, without anyone starting them.

Core Activities

  • Reviews 70 client and prospect accounts every week, each one against its own scope, unattended
  • Reads a delivered strategy against what the client is actually doing in market, so the recommendation keeps being measured after the project closes
  • Scans an innovation and category signal set weekly across the sectors the firm sells into
  • Watches the firm's priority growth sectors for the shifts that open a conversation, and turns them into ranked opportunities
  • Rolls the whole set into one executive summary, so a lead reads the change rather than the feed

The Results

A weekly, unattended read on every client and target account the firm cares about, and a reason to go back to a client after a project ends. Nearly half of all the research the firm now gets arrives without anyone asking for it.

70

accounts reviewed every week, autonomously

What it proved

Three of the firm's service systems were encoded first, then the discovery framework underneath all of them. Across the engagement 617 studies have run on 208,727 sources and 12,500 source-verified research questions. Given a live engagement's brief and no guidance, the discovery engine returned the same lead territory the firm's strategists had already built by hand and presented to their client, in 48 minutes.

The firm holds its own method as systems rather than as a process document. Forty-four sit in its catalogue, four of them running on a schedule, and the discovery framework has been reused across ten engagements and pitches instead of rebuilt for each. Across those 617 runs the platform records 93,466 analyst-hours saved, the equivalent of 144 full-time analysts over the period, against a six-person pilot group and no research bench.

ENCODED METHODOLOGY

A firm's own framework runs as a sequenced system instead of living in a process document, so every strategist works to the same standard.

MODULAR ENTRY POINTS

Each lens of the discovery framework runs alone or as one combined pass, so a strategist enters the method wherever the project actually starts.

STAGED CHECKPOINTS

Autonomy stops where judgement begins, so research and synthesis arrive as a reviewable draft rather than as a finished answer to accept or reject.

EXTERNAL-FIRST RESEARCH

Systems research the open market before they read a client's own material, so the method still runs on an engagement that starts with nothing.

TRANSFERABLE TEMPLATES

A system built for one engagement stays in the firm's catalogue and starts the next engagement of the same shape, rather than being rebuilt per client.

POST-PROJECT MONITORING

A delivered strategy keeps being measured against the market after the project closes, so the relationship has a reason to continue.
